Most producers track the wrong things. They spend Monday morning staring at a burndown chart that tells them work got done, but nothing about whether it was the right work or whether the team is quietly burning out in the process. I did this for years at a mid-size studio before someone with more experience than me sat down and asked, “okay, but what does that number actually tell you?” I didn’t have a good answer.
Metrics in game development are genuinely tricky because games aren’t software products in the traditional sense. You’re balancing creative health, technical debt, team wellbeing, and scope simultaneously, and a lot of the dashboards that work fine in enterprise software development tell you almost nothing useful in a game context. What surprised me when I went deep on this was how many of the metrics that matter most are ones producers almost never formally track.
So let me share what I actually watch, and why.
Velocity vs. Capacity: The Number You’re Misreading
Every producer I know tracks velocity. Sprints completed, tickets closed, story points burned. Fine. But velocity in isolation is one of the most misleading metrics in game dev, and I’ll be honest, it took me embarrassingly long to figure out why.
Velocity tells you how fast the team is moving. Capacity tells you how much of that movement was sustainable. If your velocity is high but your team is working nights and weekends, you haven’t discovered a productivity secret. You’ve borrowed against future throughput and you’re going to pay it back with interest.
The metric I now track alongside velocity is unplanned work percentage: the share of completed work each sprint that wasn’t in the plan at sprint start. If that number is above 25-30%, your planning process is broken, or scope is leaking in from leadership. Either way, velocity numbers are now fiction.
Worked example: On a 12-person team I was managing during pre-production, velocity looked healthy for three consecutive sprints. But unplanned work was running at 45%. When I finally surfaced this to the leads, we found that one senior engineer was fielding constant “quick questions” from external partners that were eating 12-15 hours a week and not showing up anywhere. Once we formalized that as tracked work, our real capacity picture changed completely and we re-scoped the milestone accordingly.
Scenario: High apparent velocity + 45% unplanned work rate → Identified hidden capacity sink → Re-scoped alpha milestone by 6 weeks, which was painful but accurate.
Tools that actually help here: Jira’s sprint reports combined with a simple spreadsheet flag for “unplanned” tags. Some teams use Linear or Shortcut (formerly Clubhouse) and find the custom field setup more flexible. Jira’s still the industry default as of July 2026, and the reports are good enough if you actually look at them.
Schedule Confidence, Not Just Schedule Status
This one almost nobody tracks formally, and I think it’s the most valuable leading indicator a producer has.
Schedule status is what the Gantt chart says. Schedule confidence is what the people doing the work actually believe about whether that schedule is real. These two numbers diverge early and visibly if you ask for them, and most producers never ask.
I run a simple confidence poll at the end of every sprint: each lead rates their area’s likelihood of hitting the next milestone on a 1-10 scale, with a one-sentence justification. That’s it. No long meetings. Just a number and a reason.
What you’re looking for isn’t consensus at 8-9. You’re looking for divergence. If art is at 9 and engineering is at 4, you have a communication gap or a dependency problem that the schedule itself isn’t surfacing. The average of those numbers is less interesting than the spread.
The research on this is actually pretty solid. A study published in the Journal of Systems and Software in 2020 found that expert judgment elicitation, even informal versions, outperformed purely algorithmic schedule estimation in software projects roughly 60-65% of the time when combined with historical data. Games are not software, but the principle holds.
Bug Metrics That Actually Mean Something

Bug count is almost useless as a standalone metric. High bug counts late in production can mean your QA pipeline is working great, not that your game is falling apart. I’ve shipped games with 800 open bugs at gold master submission and games where 200 open bugs represented genuine catastrophe. Context is everything.
The metrics I care about in bug tracking:
Bug escape rate: What percentage of bugs found by QA were previously reported and “fixed”? A high escape rate means your fix process is broken, not just your code. If 30% of newly reported bugs are regressions, that’s a process alarm, not a bug count alarm.
P1/P2 age: How long have your highest-priority bugs been open? This is a team health signal as much as a technical one. If critical bugs are sitting for 10+ days, something is wrong with prioritization, ownership, or capacity. I treat any P1 bug older than 5 days as a red flag that requires a conversation, not just a ticket comment.
New bug arrival rate vs. closure rate: This is your ship readiness chart. You want arrivals declining and closures accelerating. If you’re still seeing arrivals flat or growing three weeks from submission, you’re probably not shipping on that date. Better to know now.
Team Health: The Metric Nobody Wants to Be Accountable For
I’ll be honest about something uncomfortable. Most studios track team health exactly as seriously as they track it on their “values” slide in the investor deck, which is to say, not seriously at all.
Overtime hours is the obvious one. Track it. Specifically. Not “did people work late” but actual hours logged above contracted hours per person per week. If anyone on your team is consistently above 50 hours per week for more than two consecutive weeks, you have a resourcing problem, a scope problem, or a culture problem. Possibly all three.
The less obvious one is voluntary attrition rate compared to industry baseline. The game industry has historically high turnover; some studies put average tenure at 2-3 years across the sector. But involuntary attrition (layoffs) and voluntary attrition (people choosing to leave) tell completely different stories. If voluntary attrition spikes during production, people are voting with their feet about something they haven’t said in a meeting.
I don’t have great quantitative data on what a “healthy” voluntary attrition rate looks like specifically for game studios in 2026 because nobody publishes this cleanly. But I track it project-over-project on my own teams and watch for increases relative to my own baseline.
A retention signal I’ve started using: the ratio of internal transfers requested vs. team size. If multiple people on a 20-person team are actively trying to move to other projects in the same studio, there’s something happening on your team worth understanding before it becomes an exit interview.
The One Financial Metric Most Producers Ignore
Budget burn rate against milestone value delivered. Not just “are we on budget” but “what did we actually build for what we spent.”
This is where producers who came up through creative roles often struggle, and I say this gently because I was one of them. Early in my career I thought tracking money was the publisher’s job. It is not. It’s yours.
A simple version: at each milestone, estimate the percentage of final planned content that is complete, then compare that to the percentage of total budget consumed. If you’ve spent 40% of your budget and delivered 25% of content scope, you have a problem that is going to get worse, not better. The math almost never self-corrects late in production.
Worked example: A friend at a mid-tier studio found themselves at 60% budget consumed with roughly 35% of the vertical slice complete. They hadn’t formally tracked the ratio. When it finally surfaced in a financial review, the options were brutal: cut scope by 40%, request additional funding, or delay by 8 months. All three options were worse than they would have been if caught at 40% budget.
Scenario: No budget-vs-content ratio tracking → Discovered 25-point gap at 60% budget → Emergency scope cut of 40% of planned features, affecting marketing commitments already made.
