Eighty percent of your features will never ship. You’re probably building the wrong twenty percent right now.
That’s not cynicism. That’s what fourteen years of watching games bloat, stall, and die in production has taught me. Feature prioritization is the single most important skill a producer can have, and the way most teams approach it is almost completely backwards: they start with what’s exciting, not what’s load-bearing.
The standard advice is to use some flavor of a priority matrix, do a quick “impact vs. effort” exercise, slap a few post-it notes on a wall, and call it a framework. That’s not prioritization. That’s a ritual that makes everyone feel like they’ve made a decision. Real prioritization is uncomfortable. It requires you to tell a lead designer that the mechanic they’ve been sketching for three months isn’t in scope, and to have receipts when you do it.
- Prioritization frameworks only work if your team agrees on the *goal* first. No goal, no valid ranking.
- MoSCoW is fast but gameable; weighted scoring takes longer but survives stakeholder pressure better.
- "Effort" estimates from engineers are almost always 40-60% low. Budget for that before you rank.
- Cut features before alpha, not at beta. Cutting late costs 3-5x more in sunk-effort terms.
- Player-facing features and engine-level features need separate prioritization tracks.
Start With the Win Condition, Not the Feature List
Here’s where most teams go wrong: they open a backlog before they’ve defined what “done” looks like. Done for this sprint? For this milestone? For the game as a commercial product? Those are three completely different questions.
Before any prioritization session, you need one sentence that everyone in the room agrees on. Something like: “A player can complete a 45-minute gameplay loop, feel meaningful progression, and want to return.” That’s your filter. Every feature either serves that sentence or it doesn’t. If you can’t answer the question “does this get us closer to that sentence?” in fifteen seconds, the feature doesn’t belong in the current prioritization conversation.
I’ve run this exercise with four different teams now, and the same thing happens every time: the first session produces a sentence that’s way too long. Teams want to pack everything in because committing to a focused win condition feels like abandoning their vision. It isn’t. It’s the only thing that makes the vision achievable.
Picking a Framework (and Being Honest About Its Limits)
There are four prioritization methods that actually get used in studios. Here they are compared directly, because you’ll waste a week reading about each one separately if I don’t do this:

MoSCoW is the one most teams default to. It’s quick, everyone understands it, and it falls apart the moment anyone with authority insists their feature is a Must. I’ve watched a “Must” column balloon to 60% of total scope in a single session because nobody wanted to be the person who moved the studio head’s pet feature to “Should.” Weighted scoring is slower but it’s defensible. When the creative director asks why their mechanic ranked 11th, you can show them the math.
Whichever method you use, the single most important rule is this: estimates come from the people doing the work, not the people requesting the work. Non-negotiable. I’ve seen producers let publishers score “effort” and it’s a disaster every time.

Engineers underestimate. This is not a character flaw. It’s a systematic bias that has been documented thoroughly, and if you’re not correcting for it you’re setting your prioritization up to fail.
A useful correction: take your team’s effort estimate in days, add 40%, then check whether the feature still ranks where you thought it did. You’ll be surprised how many “medium effort” features drop significantly when you apply honest numbers. This is especially true for any feature that touches systems other teams own, anything involving platform certification, or anything described as “just a small UI change.”
When I was managing a mid-size action RPG project at a studio I’m not going to name (NDA), we had a “simple” inventory system rework estimated at three weeks. Corrected for the team’s historical accuracy rate, it should have been five. It took eight. That one feature ate our beta buffer entirely. We cut two other features that were actually more player-facing to compensate. Classic cascade failure from a bad estimate that nobody challenged.
The Cone of Uncertainty, which was formalized in Steve McConnell’s “Software Estimation: Demystifying the Black Art” (Microsoft Press), puts early-phase estimates at plus or minus 400%. That’s not a typo. Plan accordingly.
Keeping It Alive Through Production
Prioritization isn’t a meeting. It’s a continuous process that needs a scheduled review cadence, or it rots.
What actually works: a bi-weekly 45-minute reprioritization checkpoint, standing agenda, with three questions: What changed in our constraints since last time? Did any estimates shift significantly? Is anything that’s currently In Progress still in scope? Forty-five minutes. Not an hour. The time limit keeps people focused.
The other thing that kills prioritization hygiene is letting features exist in a zombie state, technically in the backlog but not really being considered, not really cut. Cut them. Actually cut them. Move them to a clearly labeled “not in this game” column. There’s a psychological benefit to this that’s real: the team stops carrying the cognitive weight of features they’re not building.
Feature creep isn’t usually about greed. It’s about ambiguity. When scope is fuzzy, everything feels like it could still make it in. Explicit cuts clarify scope faster than any amount of “let’s focus” messaging.
Here’s a concrete outcome from a project I consulted on in 2023 (indie studio, 11 people, 18-month timeline): they had 140 features in their backlog at the 6-month mark. We ran a weighted scoring session, cut 61 features explicitly (not “deprioritized,” cut), and locked the remaining 79 into three milestone buckets. They shipped 71 of those 79 features on a 21-month timeline (two months over, but intact). Teams that don’t do this: my rough observation is closer to 50-60% feature delivery against original scope, with a longer timeline.
Handling Stakeholder Pressure
You will be pressured to reprioritize based on things that have nothing to do with player value or technical dependencies. An investor saw a competitor’s announcement. The marketing team wants a screenshot-able feature for the next convention. The studio head played a game last weekend and now “we need something like that.”
These conversations aren’t inherently bad. Sometimes external pressure is pointing at a real signal. The problem is when features get added or elevated without any corresponding cut, because scope is always finite, even if nobody wants to say it.
My approach: I run a standing rule I call “one in, one out.” Every time a new feature request comes in above a certain complexity threshold (more than two days of work, roughly), something else has to come out, or we explicitly agree to add time and budget. Making this rule visible, putting it in the team charter, means the conversation shifts from “can we add this?” to “what are we trading for this?” That’s the right conversation.
[Scenario] Marketing requests a photo mode six weeks before alpha โ Producer brings it to the weighted scoring board against two other queued features, runs the numbers, shows it ranks 4th out of current candidates โ Team agrees to defer photo mode to a post-launch patch rather than cut an enemy type from the core campaign. Everyone’s unhappy for about twenty minutes, which is correct.
