Seventy percent of game projects miss their original ship date. Not by a little. According to a 2022 survey by the Game Developers Conference, the average delay across mid-size studios was 5.3 months beyond the planned release window. Five months. And the number-one reason cited wasn’t scope creep, wasn’t team turnover, wasn’t publisher pressure. It was inadequate schedule buffer.
I’ve seen this pattern more times than I can count, sitting in production meetings across studios ranging from 8-person indies to teams of 200. The schedule looks achievable on paper. It has tasks, milestones, dependencies all mapped out. What it doesn’t have is any honest acknowledgment that things will go wrong. And they always do.
You might be wondering: isn’t buffer time just padding? A way to make your schedule look realistic when you’re actually planning to be slow? That’s the most common pushback I get from leads and directors who came up through engineering. The instinct makes sense. But it’s wrong, and I’ll show you why.
What Buffer Actually Is (and What It Isn’t)
Buffer time isn’t slack for people to coast. Done right, it’s a calculated reserve that accounts for the statistically predictable reality that individual task estimates are almost always optimistic.
There’s research behind this. Daniel Kahneman and Amos Tversky’s work on planning fallacy (formalized in their 1979 prospect theory paper and expanded in subsequent cognitive bias research) showed that humans consistently underestimate task completion time, often by 25-50%, even when they have direct experience with similar tasks. This holds especially hard in creative and technical work, which is, of course, everything in game development.
What buffer is NOT: a vague fuzzy zone at the end of a milestone that everyone silently understands will get eaten by the same fire drills as last time. That’s not buffer. That’s denial with extra steps. Real buffer is intentional, quantified, and tracked separately from feature work. The moment it bleeds into your task list invisibly, it stops working.
Here’s what I tell people when they’re building their first real production schedule: buffer exists because your estimates are wrong. Not because your team is slow, not because you’re bad at planning. Because estimation under uncertainty is genuinely hard, and the research shows even experts are reliably overconfident.
The Two Places Buffer Lives
Most schedules I’ve audited (and I’ve audited a lot, usually when a studio brings me in because they’re already in trouble) only account for one type of buffer, if they account for any at all. But there are really two distinct places it needs to live.
Task-level buffer is the small reserve built into individual task estimates. If a systems programmer thinks a particular save system will take 4 days, a task-level buffer approach might log it as 5-6 days in the schedule, depending on complexity and that engineer’s track record on estimates. This isn’t deception. It’s calibration. The goal is that estimates reflect the 80th percentile completion time, not the optimistic 50th.
Milestone-level buffer is the chunk of unallocated time deliberately left open between major milestones or before external deadlines. This catches the aggregate slippage that happens even when individual tasks perform reasonably. It’s your shock absorber for the unexpected: a key person gets sick, a platform certification takes longer than expected, a third-party middleware update breaks your build the week before alpha.
I made the mistake myself of treating these as interchangeable early in my career. We had a well-padded individual task schedule and zero milestone buffer going into console certification for a title in the early days of my first producer role. The cert process surfaced a memory leak that took 11 days to isolate and fix. We had no milestone buffer. We shipped 3 weeks late, which cost us our marketing window. Don’t do that.
How Much Buffer Do You Actually Need?
This is where the conversation gets concrete, and where most online advice is frustratingly vague. “Add 20% buffer” is advice that helps no one if you don’t know 20% of what, where, or why.
Here’s a framework I’ve used, refined over about a decade of production across mobile, PC, and console projects. These percentages are approximate guidance, not gospel, and your specific situation (team experience, technology risk, external dependencies) will shift them.
The certification window gets the highest buffer because it’s the phase with the most external dependencies outside your control. Platform holders operate on their own timelines. As of July 2026, Nintendo’s certification SLA is approximately 2-4 weeks for standard submissions, Sony’s is typically 5-10 business days for PS5 titles in good standing, and Microsoft’s GDK certification process varies widely based on your title’s complexity. All of those windows can extend unexpectedly. Buffer is how you don’t miss a Tuesday launch because certification ran long.

The “optimistic estimate bias” column comes from a 2021 study published in the Journal of Systems and Software (Jørgensen and Shepperd) that specifically analyzed software estimation accuracy across 149 projects. Games weren’t the specific subject, but the bias patterns are consistent with what I’ve observed directly in game dev.
Worked examples from my own experience and consulting work:
Mid-size PC RPG studio, 22-person team, 18-month project: Scheduled with 0 formal buffer, relying on crunch to cover slippage. Shipped 7 months late. On the next project, they implemented 20% milestone buffer at alpha and 30% at beta. Shipped 3 weeks late, the closest to schedule the team had ever been. That’s a 7-month miss down to 3 weeks. Same team, same scope pressure, just honest scheduling.
Mobile puzzle game, 6-person indie team, 8-month project: Built task-level buffer into every sprint using a simple multiplier system (easy tasks x1.3, medium x1.5, high-risk x2.0). Launched 11 days ahead of their planned date and spent the extra time on polish. The App Store editorial team featured them partly because the game was visually clean at launch, not pushed out rough.
Console co-op title, 40-person team, first cross-platform release (PC + PS5 + Xbox): Learned the hard way that cert buffer needs to be platform-specific, not pooled. Xbox certification came back with two critical issues that ate 19 days. They had 8 days of shared buffer left. Slipped PC launch by 2 weeks to hold a unified release date. Post-mortem conclusion: they needed platform-specific buffer pools of at least 3 weeks each.
The Politics of Buffer: Why Schedules Lie
Here’s the uncomfortable part that nobody in production methodology books spends enough time on. Buffer gets cut before the schedule even ships to leadership. Not because it isn’t justified, but because it looks bad.
There’s real pressure, in almost every studio context I’ve encountered, to show schedules that are aggressive. Publishers want short timelines. Executives want launches to line up with fiscal calendars. Investors want to see efficiency. And so what happens is that the producer who built an honest schedule with real buffer gets told to trim it, and the producer either argues for it (sometimes successfully, often not) or silently removes it and crosses their fingers.
I don’t have a clean solution to this problem. What I can tell you is that the studios I’ve seen handle this best do two things: they separate their internal working schedule from their external committed schedule, and they build a track record of hitting dates so that when they ask for buffer, there’s credibility behind the ask. The first time you tell an executive “we need 25% buffer on beta,” it’s a hard conversation. The fifth time, after four launches that hit within a week of projected dates, it’s much easier.

I’ve also seen teams use HacknPlan for smaller projects with good results. The specific tool matters less than the discipline of tracking when buffer gets consumed and why.
